Sundar Pichai says Google is reshaping search and the web with AI agents

Sundar Pichai sat down with The Verge editor Nilay Patel following Google I/O to discuss how the company is restructuring around AI and what that means for the web. This marks the fifth year of their post-I/O conversations, and Pichai used the interview to explain how Google's 13 products with a billion users each now share one common Gemini-powered infrastructure. The stakes are rising as Google deploys AI agents and search features that answer queries directly on results pages, a shift publishers are planning for by anticipating zero search traffic.

Google is organized around three main businesses: Search, YouTube, and Google Cloud. Major platforms include Android and Chrome. Pichai emphasized that for the first time, all these products share common AI infrastructure built on Gemini models, allowing features like Personal Intelligence and Ask Maps to work consistently across Google's ecosystem. Google DeepMind and the company's infrastructure teams power the entire operation.

The restructuring followed what Pichai calls the ChatGPT moment 3–4 years ago, when OpenAI's launch changed competitive dynamics and user adoption timelines. Pichai said he pivoted Google to be AI-first during that period, a shift he described as difficult to convey externally at the time. The company had the technical ingredients but needed organizational changes to express them through products, leading to executive reshuffles and a more aggressive competitive posture.

For the first time, we have such a common infrastructure powering all of them with our Gemini models and the underlying AI infrastructure.

Key facts

  • 01Google operates 13 products with a billion users each, now unified under shared Gemini AI infrastructure.
  • 02Sundar Pichai restructured Google around AI following the ChatGPT moment 3–4 years ago, changing executive roles and accelerating AI deployment.
  • 03Google is deploying AI-powered search features that summarize and answer queries directly, threatening publisher traffic in what's been termed 'Google Zero.'
  • 04The company's three main businesses are Search, YouTube, and Google Cloud, with Android and Chrome as major platforms.

Pichai defended Google's product proliferation, noting that products like Gmail, Maps, Docs, Search, and Chrome represent long-term commitments launched years apart. He argued the AI moment enables Google to invest heavily in R&D and infrastructure once, then apply that technology across all product lines with context-specific implementations. NotebookLM's integration into Gemini as Projects exemplifies this approach: innovate first, harmonize later.

The conversation turned to Google Zero, Patel's term for the anticipated drop in publisher traffic as Google answers more queries directly on search results pages. Condé Nast's CEO recently said publicly the company is planning for zero search traffic from Google, a shift from an idea Pichai previously dismissed to one the media industry now treats as inevitable. Google is also training models on YouTube videos and changing YouTube search to summarize content and drop users into relevant timestamps.

I always internalize that moment. It was tough to convey it outside, but I pivoted the company to be AI-first.

Pichai addressed whether Google is ready to face the same creator backlash from YouTubers that it currently faces from publishers. The company is betting that AI-powered search features and agent platforms like Gemini Spark, which can set off tasks rather than just deliver results, represent the future of search. That future appears designed to keep users inside Google's ecosystem rather than sending them to external websites.

Google DeepMind CEO Demis Hasabis closed the I/O keynote by saying the company is at the foothills of the singularity. Pichai agreed with the assessment, and his timeline for AGI deserves attention from anyone tracking the AI race. The unified Gemini infrastructure gives Google a structural advantage: one model, one set of investments, deployed across a user base measured in billions per product.

The interview revealed confidence from Google leadership that the company has weathered the ChatGPT competitive scare and emerged with clearer AI product strategy. Pichai's willingness to discuss Google Zero and publisher traffic openly marks a shift from previous deflections. The company is no longer pretending AI-powered search won't reshape the web's economics.

Pichai's framing positions AI as a unifying technology layer that solves Google's historical problem of product sprawl. Whether that unity translates to market dominance or invites new regulatory scrutiny remains an open question. But the structural reorganization he described suggests Google views the current AI moment as an opportunity to consolidate, not just another product cycle to manage.
