OpenAI unveils Sponsored Agents, its first paid advertising format

The ChatGPT maker moves into advertising with agent-based sponsorships and marketer tools tied to HubSpot and Shopify.

OpenAI is entering the advertising business. The company unveiled Sponsored Agents, a new paid format that lets brands appear inside ChatGPT as agentic experiences, alongside a suite of marketer tools and launch integrations with HubSpot and Shopify. It is the clearest signal yet that OpenAI intends to build a revenue line beyond subscriptions and API usage.

Sponsored Agents are the headline product. Rather than static display units or sponsored links, the format wraps brand content into the same agentic surface ChatGPT users already interact with — meaning a sponsored experience can transact, recommend, and hold a conversation, not just show a logo. The marketer toolset sits alongside, giving advertisers a way to build, measure, and manage those agents.

The HubSpot and Shopify integrations tell the rest of the story. HubSpot plugs the new ad surface into CRM and marketing-automation workflows that mid-market brands already run. Shopify wires it into the commerce backend, so a sponsored agent can move a user from conversation to checkout without leaving ChatGPT. Together they cover the two ends of the funnel most advertisers care about: acquisition and conversion.

For OpenAI, this is a structural shift. The company has spent three years positioning ChatGPT as a subscription and API business, with Sam Altman repeatedly downplaying ads in interviews. Sponsored Agents ends that posture. ChatGPT now has a paid placement layer, and OpenAI now competes, however indirectly, in the same market as Google Search and Meta's ad stack.

The commercial logic is straightforward. ChatGPT reaches hundreds of millions of weekly users, and the compute bill for serving them is one of the largest operating costs in the industry. Subscription revenue and enterprise contracts cover part of it, but an ad-supported free tier is the fastest path to closing the gap without raising prices. Google built its business on exactly that pattern.

The agentic wrapper is the interesting design choice. Traditional search ads are cheap to serve and easy to measure — a keyword, a click, a bid. An agent is more expensive to run and harder to price, but it can do far more per impression. A sponsored travel agent can price a trip, hold an itinerary, and book it. A sponsored retail agent can size a garment and complete the order. The unit economics of that placement, if OpenAI can make them work, are meaningfully better than a display ad.

HubSpot and Shopify were chosen for reach as much as fit. HubSpot serves roughly 250,000 businesses, most of them the SMB and mid-market brands that make up the long tail of digital advertising. Shopify powers several million storefronts. Between them, they give OpenAI a distribution channel to onboard advertisers who would otherwise have no reason to build for ChatGPT directly.

The competitive read is that this puts pressure on the incumbent search-ad model in a specific way. Users who resolve a shopping question inside ChatGPT do not resolve it on Google. If Sponsored Agents captures even a small share of high-intent commercial queries, that traffic and the ad revenue attached to it moves. Meta's ad business is more insulated because it runs on social distribution rather than intent, but the commerce and lead-gen segments overlap directly.

There is real execution risk. Ad formats live or die on measurement, attribution, and brand safety, and OpenAI is starting from zero on all three. Advertisers will want to know what a Sponsored Agent impression is worth, what happens when a model hallucinates inside a paid experience, and how OpenAI polices brand adjacency. None of those problems is unsolvable, but none of them is solved on day one either.

Sponsored Agents is the piece that reshapes OpenAI's business model. A company that has been sold to investors as a subscription and API business now has an advertising surface, a marketer toolset, and two of the largest SMB software platforms as launch partners. Whether the format works commercially will depend on measurement and unit economics, but the strategic question is already answered: OpenAI is no longer trying to avoid the ad business it spent years insisting it would not build.
